Cable & Wireless:
54 entities onto S/4HANA, SOX intact.

A telecom group operating across Latin America and the Caribbean needed to move its whole estate onto SAP S/4HANA without losing its financial-control environment. Incipient placed senior SAP delivery capability that migrated 50+ company codes across 54 legal entities in a 61-hour business freeze, with zero severity-1 defects and zero SOX deficiencies.

The Challenge

50+ company codes, 31 process variants, SOX on the line.

Processes had diverged entity by entity over the years: 31 different variants across Finance, Order-to-Cash, Procure-to-Pay and Supply Chain.

The group needed to standardize on common processes, pick the right migration approach per entity rather than force one model onto all of them, and come out the other side with SOX intact and the business still trading.

  • 131 process variantsFinance, Order-to-Cash, Procure-to-Pay and Supply Chain had diverged entity by entity.
  • 2SOX at risk310 financial controls had to come through the migration intact.
  • 3A business that must keep tradingAny freeze had to be as short as the dependencies allowed.
  • 4No single migration modelEach of the 54 entities needed the right approach, not one forced fit.
  • 547 live interfacesExisting applications had to stay connected throughout.
What We Did

A cutover engineered to the dependency level.

Incipient placed senior SAP delivery capability into the programme to transition 50+ company codes onto S/4HANA, choosing Greenfield or Brownfield per entity under SAP Activate.

  • Standardized Finance, Order-to-Cash, Procure-to-Pay and Supply Chain onto common processes, retiring 31 legacy variants
  • Ran business, functional, technical, integration and security teams to a single governance model instead of six parallel plans
  • Engineered the cutover to the dependency level and delivered it in 4 waves inside a 61-hour freeze
  • Held 47 interfaces to existing applications live throughout, with no integration outage
  • Carried the SOX control environment through the migration intact

How the estate moved: processes were standardized first, the approach was chosen per entity, and the cutover was engineered as four waves inside one freeze. Orange marks the cutover itself.
The Outcome

Zero downtime, zero deficiencies, at scale.

The full cutover landed in a 61-hour freeze against a 96-hour plan with zero unplanned downtime and zero severity-1 defects. 1,240 of 1,268 SIT and UAT defects were closed before go-live.

Zero SOX deficiencies were raised across 310 financial controls, 3.8 million master-data records were migrated, and 31 legacy process variants were retired across four process towers.

"They engineered the cutover instead of scheduling it: 61 hours against a 96-hour plan. Everybody says they will protect SOX through a migration; we came out with zero deficiencies across 310 controls."
