Zoetis:
63% of enhancements never became code.
An animal-health group running 14 business units on S/4HANA had drifted, each unit with its own configuration and enhancement backlog. Incipient placed senior SAP delivery capability that converged the estate onto common processes and put a real gate in front of enhancement requests, holding custom code down while keeping SOX intact through continuous change.

A drifted estate accumulating custom code.
Each business unit had its own configuration and its own enhancement backlog, and requests were being solved inside whichever module raised them.
The group needed to converge on common behaviour, solve Order-to-Cash end to end across Sales and Distribution, Materials Management and Finance, and put a real gate in front of enhancement requests, all without disturbing a SOX control environment under continuous change.
- 1Drifted configurationEach of the 14 business units ran its own configuration.
- 2Per-module backlogsRequests were solved inside whichever module raised them.
- 3Custom code piling upWith no gate, every request was a candidate for custom code.
- 4Order-to-Cash not end to endSales and Distribution, Materials Management and Finance did not line up across 26 flows.
- 5SOX under constant changeThe control environment had to hold through continuous change.
Governance as the deliverable.
Incipient placed senior SAP delivery capability to standardize processes and configuration across the 14 business units on S/4HANA, with Order-to-Cash as the focal area.
- Aligned Sales and Distribution, Materials Management and Finance so changes worked across 26 end-to-end Order-to-Cash flows
- Built a structured enhancement gate that assessed every request against value, fit, complexity, cost, dependencies and compliance
- Assessed 412 enhancement requests and redirected 63% to standard functionality rather than building
- Held custom objects to a final RICEFW count of 46 against a comparable multi-BU baseline
- Preserved the SOX control environment through continuous platform change
Value in what did not get built.
Fourteen business units converged onto common S/4HANA configuration. Of 412 enhancement requests assessed through the gate, 63% were redirected to standard functionality and 78 custom objects were avoided.
Cross-module reconciliation effort dropped 34%, and zero SOX control deficiencies were raised across 180 controls.
